How difficult is it to replace the foam in the AC?heater

I have a 1987 4x4 that sat out in the driveway for years. After I got the truck, I replaced the heater motor resistor and then cleaned out the leaves in the blower motor. It really helped with the amount of air that was coming out of the heater/ac. I keep seeing pieces of "crusty foam" flying out and falling in the floorboard so I am reasonably certain the foam surrounds in the damper/shutoff flap? are disintegrated. How hard is it to get to those to replace?

I've never had to do that before, I would imagine there is a spray-in foam product that would work to replace what's fallen out. Maybe?
